What actually drives the number

Four things move the price, and only one of them is the AI itself.

Seats. Per-user licenses are now commodity priced. ChatGPT Business runs $20 per user per month on annual billing or $25 monthly, with a two-seat minimum, according to OpenAI’s help center. Microsoft 365 Copilot is listed at $18 per user per month paid yearly, or $25.20 billed monthly, on Microsoft’s pricing page. For a 15-person company, that is $270 to $375 a month. Nobody goes broke on seats.

Token usage. If you build anything custom, you pay per call. Current OpenAI API pricing spans $0.10 per million input tokens on the cheapest tier up to $2.50 on the flagship, with output tokens at $0.60 to $15.00 per million. A support-triage bot handling 3,000 tickets a month typically sits in the tens of dollars, not thousands. Most small businesses over-budget this line and under-budget the next one.

Integration labor. This is the real cost. Published 2026 consulting rates put boutique AI firms at $150 to $300 an hour, with a proof-of-concept at $20,000 to $50,000 and a production system with multiple data sources at $50,000 to $100,000, per Groovy Web’s rate survey. The variable is how many systems have to talk to each other: CRM, phone, email, billing, inventory.

Plumbing and upkeep. Automation platforms are cheap on paper. Zapier starts free at 100 tasks a month, with Professional from $19.99 and Team from $69. Task volume is what escalates. Budget 15 to 20 percent of the build cost annually for maintenance, because models change and integrations break.

How to tell which applies to you

Use headcount and system count, in that order.

Under 20 people, one workflow. Buy seats, add one automation platform, and write real prompts for the three tasks that eat your week. All-in: $500 to $2,000 a month, no build. Most companies this size should stop here for two quarters and measure.

20 to 100 people, two or more systems. You now need integration. A scoped build of $25,000 to $75,000 plus $1,000 to $4,000 a month to run it is the honest range. The cost driver is not the model, it is whether your CRM data is clean enough to feed one.

Any size, but the data is a mess. Add 30 to 50 percent. Cleaning and mapping records is the invoice nobody warns you about.

One more test: if you cannot name the dollar value of the workflow you are automating, you are not ready to spend on integration. Adoption is still shallow across the economy. The U.S. Census Bureau found overall business AI use hovering between 17 and 20 percent from December 2025 through May 2026, with 37 percent of firms over 250 employees using AI but under 20 percent of firms with four or fewer employees. Small companies are not behind. They are waiting for a reason.

Common mistakes

Buying seats and calling it a strategy. This is the expensive one. MIT’s NANDA initiative reviewed over 300 publicly disclosed AI initiatives and found only about 5 percent of integrated pilots were extracting measurable value, against $30 to $40 billion in enterprise spend, as reported by Virtualization Review. Licenses without workflow redesign produce nothing. Cost of the mistake: your full seat spend, indefinitely.

Piloting forever. Gartner predicts that over 40 percent of agentic AI projects will be canceled by the end of 2027, citing escalating costs and unclear business value. A pilot with no kill date and no success metric burns $20,000 to $50,000 and ends in a slide deck.

Paying for a wrapper. Gartner estimates only around 130 genuine agentic AI vendors exist among the thousands claiming the label. Ask any vendor to show you the integration layer and the error handling. If they show you a chat window, you are buying a subscription you could have bought yourself for $20 a seat.

The bottom line

Seats cost hundreds a month. Integration costs tens of thousands once. If you cannot name the workflow and its dollar value, buy seats and wait. If you can, the build pays for itself faster than most people expect.
