What actually drives the timeline

The four-to-twelve-month band comes from Google itself. Maile Ohye, then a developer programs engineer at Google, put it on record: “in most cases, SEOs need four months to a year to help your business first implement improvements and then see potential benefit,” as reported by Search Engine Roundtable. That range is wide because five variables control it, and they are not equally weighted. Diagnose yours before you accept anyone’s estimate.

Domain age and existing authority

This is the biggest single lever. Ahrefs analysed between one and two million URLs and found that 72.9% of pages in Google’s top 10 are more than three years old, and the average page ranking first is around five years old. Only 13.7% of top-10 pages are under a year old. If your domain has ten years of history and real link equity, new pages inherit some of that. A domain registered last quarter starts from zero.

Whether the page can rank at all

The same study found that only 1.74% of newly published pages reach the top 10 within a year. That number is not a reason to give up. It is a reason to publish fewer, better pages against queries you can actually win. Publishing 60 pages against head terms you have no authority for produces 60 pages of nothing.

The type of fix you are making

Technical corrections behave differently from content. Removing an accidental noindex, fixing a broken canonical, or repairing a site migration can restore rankings within days of recrawl because the content already earned the position. Building topical authority from scratch does not compress.

Search intent and competition depth

A long-tail service query with four weak competitors can move in six to eight weeks. A commercial head term contested by national brands with a decade of coverage will not, regardless of budget.

How often you actually ship

Most SEO programmes fail on throughput, not strategy. An audit with 80 recommendations that produces four implemented changes a quarter is a two-year timeline wearing a six-month label.

How to tell which timeline applies to you

These are planning ranges, not promises. Google is explicit on that point: “No one can guarantee a #1 ranking on Google,” and it warns directly against SEOs who claim guaranteed rankings or a special relationship with Google. Any agency that gives you a date certain for a specific position is either guessing or lying.

One thing has genuinely got faster. Because AI answers select sources differently from the ten blue links, a page can be cited before it ranks well. Ahrefs found the share of AI Overview citations coming from top-10 ranked pages fell from 76% in July 2025 to 38% by March 2026, with roughly 31% of citations drawn from pages outside the top 100. A well-structured answer page can earn visibility in an AI response months before it earns position three.

  • Weeks 1 to 4: remove the brakes. Indexation, crawl waste, redirect chains, duplicate templates, Core Web Vitals, broken internal links. This is where the fastest wins live and it costs nothing in link equity.
  • Weeks 2 to 8: fix what already ranks. Pages sitting at positions 8 to 20 with real impressions are the cheapest revenue in the account. Rewriting the answer block and tightening intent match moves them faster than any new page will.
  • Month 2 onward: build the cluster. One question per page, answered in the first 60 words, supported by evidence and internal links. Our SEO, AEO and GEO practice builds these as retrievable answer assets rather than blog filler, so they can be cited by assistants while they climb.
  • Throughout: bridge with paid. Search advertising benchmarks put the median cost per lead across industries at $66.69 with an 8.18% conversion rate in 2026. Running paid media while organic compounds keeps the pipeline alive during the months when SEO is still an investment rather than a return.

Common mistakes

Judging month three by rankings alone. The leading indicators are impressions, average position across a whole cluster, and crawl frequency. If those are moving, the money is coming. If they are flat at month four, something is wrong with the strategy and no amount of patience fixes it.

Restarting every quarter. New agency, new site structure, new URL scheme, new content plan. Every reset throws away accumulated authority. Two consecutive years of mediocre consistent SEO beats four consecutive six-month sprints.

Ordering volume instead of coverage. Given the finding that most new pages never reach the top 10 within a year, publishing more of them is the wrong lever. Fewer pages, each answering a question your buyer actually types, against queries where your authority is competitive, produces results measurably sooner.

The bottom line

SEO takes four to twelve months to produce revenue, with technical repair at the fast end and new-domain authority building at the slow end. What varies is not effort but starting position, and any timeline given without diagnosing that starting position is fiction.
