What actually drives the number
The gap between the two options is larger than most founders assume, and it is not only salary.
Full-time base pay. Salary.com puts the US median base salary for a Chief Marketing Officer at $374,068 as of August 2026, with the middle half of the market between $335,445 and $417,652. Add benefits at the 30.1 percent share of total compensation that BLS reports for private industry workers in its March 2026 compensation release, and the loaded cost passes $530,000 before equity or bonus.
Fractional pricing. Published 2026 market rates put fractional CMOs at $150 to $500 an hour, averaging about $325, with monthly retainers of $4,000 to $20,000 and day rates of $1,200 to $2,500, according to Go Fractional’s 2026 rate guide. Typical engagements run five to 35 hours a week. At $12,000 a month, you are buying roughly a quarter of a CMO for roughly a quarter of the price.
What sits below the CMO. A CMO is a strategist, not an operator. BLS puts the median wage for advertising, promotions and marketing managers at $161,030 as of May 2024. If there is nobody at that level to execute, a CMO of either kind will spend the engagement doing manager work at executive rates.
Budget scale. Gartner’s 2026 CMO Spend Survey of 401 marketing leaders found marketing budgets at 7.8 percent of revenue on average. A full-time CMO at $530,000 loaded consumes that entire budget at roughly $7 million in revenue. That is the arithmetic most companies skip.

How to tell which applies to you
Choose a fractional CMO if your revenue is under roughly $25 million, marketing is one of several growth levers, and your actual need is direction rather than daily presence. Also choose fractional if you have never had a marketing executive before, because the first one teaches you what the role should own. You get senior judgment without committing half a percent of revenue to one salary.
Choose a full-time CMO if marketing is the primary engine of the business, you have three or more marketing staff who need daily management, and the role requires being in rooms where decisions are made in real time. Consumer brands, marketplaces and companies where the product and the marketing are the same thing belong here.
Choose neither, yet, if you have no marketing team to lead and no consistent budget. A CMO with nobody to direct becomes an expensive contractor. Hire an execution partner first, then add strategy once there is something to steer.
The self-test: list every decision you want this person to make in their first 90 days. If the list is mostly one-time decisions like positioning, channel selection and hiring plan, fractional is correct. If the list is mostly recurring decisions like weekly budget calls, creative approvals and team management, full-time is correct.

Common mistakes
Hiring a CMO to fix an execution problem. If campaigns are not shipping, the bottleneck is capacity, not strategy. A fractional CMO at $12,000 a month will diagnose that in week two and then bill you to manage vendors. Cost: roughly $36,000 for a quarter of information you could have bought in a two-week audit.
Buying too few hours. A $4,000 a month fractional engagement is about five hours a week. That is enough to advise, not enough to change anything. Companies routinely under-buy, get no traction, and conclude the model does not work. Cost: $48,000 a year and a wasted year.
Hiring full-time too early. At $530,000 loaded, a CMO consumes the entire marketing budget of a $7 million company at Gartner’s 7.8 percent benchmark. That leaves nothing to spend on media. Cost: a full-year budget converted into one salary, with no working capital left to test channels.
The bottom line
Fractional buys senior judgment at a quarter of the cost and a quarter of the presence. Full-time buys daily ownership at a price that only makes sense once marketing is the main engine. Under $25 million in revenue with fewer than three marketing staff, go fractional and put the difference into media.
